The short answer

A tile and shower upgrade replaces the wet-area surfaces without moving plumbing. The part that determines whether it lasts is invisible: the waterproofing assembly behind the tile, not the tile itself.

Tile is a finish. The waterproofing is the shower.

A tile and shower upgrade replaces the wet-area surfaces without moving plumbing. It is the middle option between living with a failing shower and gutting the whole room, and for a lot of bathrooms it is exactly the right amount of work.

It is also the project where the gap between a good contractor and a bad one is widest, because almost everything that determines whether the result lasts is buried behind the tile. Two showers that look identical on handover day can be fifteen years apart in service life, and a homeowner comparing quotes has no way to see the difference.

So this page spends more time on the assembly than on the aesthetics. The tile you choose is a preference. The waterproofing behind it is not.


Tile and grout are not waterproof. Grout is cementitious and porous; water passes through it routinely in normal use. That is not a defect and it is not a sign of bad workmanship — it is how the material behaves, and every durable shower is designed around it.

What keeps water out of your framing is a continuous waterproofing layer behind or beneath the tile. In current practice that is usually a bonded membrane — liquid-applied or sheet — adhered directly to the substrate and carried across the shower base, up the walls, and detailed at every corner, niche, bench and pipe penetration. Older assemblies used a pan liner beneath a mortar bed, which also works when built correctly, including a pre-slope so water reaching the liner can still drain.

The failures are almost always at the transitions rather than in the field: inside corners, the curb, the drain connection, the back of a niche. Those are the places where a membrane has to change direction or be interrupted, and where a rushed job cuts a corner nobody will ever see.

A tile upgrade takes the wet area back to the substrate and rebuilds that assembly properly. If a bid proposes tiling over existing tile, or lists cement board with no membrane over it, that bid has a gap in it.

Honestly: the case for and against

What it does well

  • Fixes the part of the bathroom most likely to fail, without the cost or disruption of a full remodel
  • No plumbing relocation, so the largest cost lever in bathroom work is avoided entirely
  • The waterproofing assembly is rebuilt to current standard, which is the actual point
  • Opportunity to add a niche, a bench or grab-bar blocking while the wall is open
  • A dated shower is usually the single most visually dominant problem in a bathroom, so the visual return is high
  • Considerably shorter on site than a full remodel, and the vanity area stays usable for much of it

What to weigh against it

  • Does not fix a layout problem — if the shower is in the wrong place or too small, this will not help
  • The surrounding room can end up looking dated by comparison with a brand-new shower
  • Opening the wet area occasionally reveals damage behind it that expands the scope
  • Frameless glass needs walls flat and plumb enough to accept it, which older framing sometimes is not
  • The quality you are buying is invisible on completion, which makes bids hard to compare on anything but price

Who this is genuinely right for

Showers that are leaking, smelling or visibly failing
Persistent smell, loose or drummy tile, cracked grout at corners and staining on an adjacent wall or ceiling below all point at the assembly rather than the surface. Resurfacing over that just restarts a clock already running.
Bathrooms where the layout genuinely works
If the only real problem is the shower itself, rebuilding it properly gets you most of a new bathroom without paying to move anything.
Owners of a previous remodel that skipped the waterproofing
Common in work from the 1990s and 2000s, and in Granite Bay especially where many bathrooms have been redone at least once. The tile can look sound while the substrate behind it deteriorates.
Anyone who wants large-format tile
It requires a flatter substrate and often a linear drain to allow a single-plane slope. Both are decisions made during a rebuild, not afterwards.

What actually drives the price

Ranked from largest to smallest. We do not publish price figures, because a number without your room attached to it is a guess that anchors you to the wrong expectation. What we can tell you is where the money goes.

How the work actually runs

  1. Assessment — what is actually failing

    Before quoting, we work out whether the problem is cosmetic or structural. Drummy tile, cracked corner grout, persistent smell and staining below all indicate the assembly rather than the surface, and they change the scope.

  2. Selections and drain decision

    Tile format, drain type and glass specification are chosen together, because they constrain each other. A linear drain and large-format floor tile are one decision, not two.

  3. Protection and demolition of the wet area

    Dust barrier at the doorway, floors and pathways protected, and the shower taken back to studs and subfloor. What is behind it gets photographed before anything is covered.

  4. Framing correction, blocking and any plumbing work

    Walls brought flat and plumb enough for the chosen tile and glass, blocking installed at bar and bench positions, and the valve raised or replaced if that is in scope while the wall is open.

  5. Substrate, slope and waterproofing

    The base built and sloped to the drain, backer board on the walls, then a continuous bonded membrane across base and walls, detailed at every corner, niche, bench and penetration — and flood-tested before a single tile goes on.

  6. Tile setting and layout

    Set in mortar appropriate to the format, with the layout planned so cuts fall where they are least visible and full tiles land where the eye goes first. This is the longest stage.

  7. Grout, movement joints and seal

    Grouted, with movement joints at changes of plane and at the perimeter rather than wherever is convenient. Stone sealed if the material requires it.

  8. Glass template, installation and walkthrough

    Glass measured against the finished tile, fabricated, installed. Then we walk it with you and write the punch list from what you notice.

What goes wrong, and what to do instead

These are failures we find in finished work, not hypotheticals. Most of them are invisible on the day the job is handed over.

  • Tiling over existing tile

    Whatever was failing underneath continues to fail, now sealed in and harder to diagnose. It also adds thickness that fouls the drain, the door and the threshold detail.

    Instead: Take the wet area back to substrate. Any bid proposing to tile over existing shower tile is offering a cosmetic fix to a structural problem.

  • Cement board with no membrane over it

    Cement board is water-resistant, not waterproof. Water passes through grout, saturates the board, and reaches the framing. This is one of the most common assembly errors we find.

    Instead: A named bonded waterproofing system over the substrate, detailed at every transition. Ask which one, and ask to see it before it is covered.

  • Large-format tile on a centre point drain

    A point drain requires the floor to fall from four directions at once. Large tiles cannot follow compound slopes without lippage, ponding, or being cut down until they are no longer large-format.

    Instead: Pair large-format floor tile with a linear drain so the floor slopes in a single plane. Choose the drain and the tile together.

  • Niches cut in after framing and waterproofed as an exception

    The niche becomes the weakest point in the assembly, and it is the most common origin of a leak in an otherwise sound shower.

    Instead: Locate niches during framing, between studs and clear of plumbing, and waterproof them as an integral part of the membrane with the back sloped very slightly to drain.

  • Skipping the flood test

    A defect in the waterproofing is discovered by the ceiling below, months later, after tile has been set over it.

    Instead: Flood-test the assembly and leave it standing before tiling. It costs a day and it is the only opportunity to find a problem while fixing it is still cheap.

  • Movement joints omitted for a cleaner look

    Tile and substrate expand and contract at different rates. Without a joint at changes of plane and at the perimeter, the stress goes into the tile, and grout cracks at corners within a year or two.

    Instead: Movement joints at every change of plane and around the perimeter, in a matched flexible sealant. They are barely visible and they are why the corners still look right in a decade.

How local water and substrate change a tile specification

Water chemistry should drive grout and finish selection here more than appearance does. Municipal supply in Rocklin and Roseville is hard enough to scale glass and polished fixtures visibly within weeks. Much of the Loomis Basin and the rural parcels around Auburn and Granite Bay run on private wells, where iron content stains light grout permanently — not "needs scrubbing", permanently. A mid-tone grout in the wet area and a factory glass treatment specified at fabrication will still look right in five years; bright white grout on iron-bearing well water will not, and no product fixes it afterwards.

Older foothill framing changes the preparation required. Pre-1970s Auburn and Old Roseville bathrooms frequently have walls that are neither flat nor plumb, sometimes substantially. Large-format tile and frameless glass both need better than that, so correction work becomes part of the scope rather than an optional extra. It is real labour and it belongs in the estimate up front rather than arriving as a change order.

We find failed previous remodels most often in Granite Bay and in 1990s Rocklin and Roseville subdivisions — housing that has been redone once already, in an era when bonded membranes were less commonly specified. The tile can look entirely sound while the substrate behind it has been wet for years. Where that is the case we take it back to studs rather than resurface, and we would rather lose the job than sell a shower that looks new and fails on the same schedule as the last one.

On permits: a like-for-like surface replacement that does not touch plumbing generally does not require one. Raising or replacing the valve, or changing the drain type, does. Rocklin, Roseville, Lincoln and Auburn permit through their own city building departments; Granite Bay and unincorporated addresses go through Placer County.

Questions we are asked about this

How do I know if my shower needs rebuilding or just regrouting?

Regrouting is reasonable when the grout is cosmetically worn but the assembly is sound. It is not a fix for anything structural. The signs that point past regrouting are: a persistent smell that cleaning does not resolve, tile that sounds hollow when tapped, grout that cracks repeatedly at inside corners, movement underfoot on the shower floor, and any staining on an adjacent wall or a ceiling below. Those indicate water is already getting past the surface, and new grout will not stop it.

Can you tile over my existing shower tile?

We will not, and you should be cautious of anyone offering to. Whatever is failing underneath keeps failing, now sealed in where it cannot be diagnosed, and the added thickness causes problems at the drain, the threshold and the door. It is a cosmetic answer to a question that is usually structural.

What is the best tile for a shower?

Porcelain, for most people and most bathrooms. It absorbs under 0.5% water, which is why it belongs in wet areas where ordinary ceramic does not, and it needs no sealing. On the shower floor, choose a slip rating appropriate to a wet surface and a format that suits your drain — large-format works with a linear drain, small format or mosaic with a centre point drain. Natural stone is beautiful, needs sealing on a schedule, and is the wrong choice if nobody in the house will actually do that.

Do I need a permit for a shower retile?

Usually not, if it is a like-for-like surface replacement that does not touch plumbing. If the valve is being raised or replaced, or the drain type is changing, then yes. Rocklin, Roseville, Lincoln and Auburn issue through their own city building departments; Granite Bay and unincorporated addresses go through Placer County. Why does my grout keep cracking in the corners?

Because there is grout where there should be a movement joint. Tile and the substrate behind it expand and contract at different rates, and at inside corners and changes of plane that movement has to go somewhere. Rigid grout in those positions cracks; a flexible sealant joint absorbs it. Repeated corner cracking is a symptom of how the shower was built rather than of the grout itself, which is why regrouting the same corner never holds.

How long will I be without the shower?

Less than a full remodel, and the vanity area usually stays usable for much of it. The schedule is driven by tile setting time, the flood test, curing, and glass fabrication after tile is finished — the glass wait catches people out because the room looks complete before it is usable.
