How Shower Waterproofing Actually Works

The short answer

Tile and grout are not waterproof. Every durable shower relies on a continuous waterproofing layer behind or beneath the tile, plus correct slope to the drain. Failures almost always trace to a break in that layer at a corner, a niche, or the curb.

Tile is not waterproof. Neither is grout. Both are porous enough that water passes through them steadily, and every shower that lasts relies on a continuous waterproof layer sitting behind or beneath the tile you can see.

That is the whole subject, and it is the reason two showers that look identical on handover day can be in completely different condition eight years later. The part that determines which one you got is invisible from the moment the tile goes on, which is why it is also the first thing a cheap bid quietly removes.

This guide explains what the assembly is, how it fails, and what to ask about. It is not a how-to. Waterproofing a shower is not a job we would encourage anyone to attempt from an article, and the point here is to let you tell a specification apart from a promise.

What the assembly actually is

A shower is a layered system, and the tile is the last and least waterproof layer in it. Behind the tile sits a substrate — cement backer board, a foam panel, or occasionally a mortar bed. Bonded to or built into that substrate is the waterproofing itself. Behind that is the framing, which must never get wet.

There are two broad approaches and both work when done properly. A **bonded membrane** is applied directly to the substrate — either a liquid painted on in coats, or a sheet bonded down — and the tile is set straight onto it. Water never gets past the membrane at all. A **traditional mortar bed** works differently: it accepts that water will pass through the tile and the mortar, and carries it down to a sheet pan liner below, which drains through weep holes into a two-part drain.

The systems fail differently, which matters for what you are checking. A bonded membrane fails at a break — a missed corner, a puncture, a poorly lapped seam. A mortar bed fails when the liner is compromised, when the weep holes are blocked with mortar, or when there is no pre-slope beneath the liner and water sits in the bed permanently rather than draining out.

What both share is that they must be **continuous**. Waterproofing that is 98% complete is not 98% waterproof; water finds the 2%. That is why the transitions get all the attention below.

The pre-slope, and why it is the classic omission

In a traditional mortar-bed shower the floor needs a slope built *beneath* the pan liner as well as above it, so any water reaching the liner runs to the weep holes rather than pooling. Skipping the pre-slope is invisible, saves half a day, and leaves a shower with a permanent reservoir of standing water under the floor. It is one of the most common defects we find in showers built by others, and it cannot be corrected without removing the floor.

Where showers actually fail

Almost never in the middle of a wall. Failures cluster at transitions, because that is where a continuous layer has to change direction or accept a penetration.

Inside corners and the wall-to-floor junction
Every change of plane is a place the membrane must turn a corner without thinning or tearing, and it is also a place the building moves. Bonded systems use preformed corners or reinforcing fabric here. If a corner was simply painted over and the coating thinned as it stretched, that is where the first leak appears.
The curb
Water runs down the inside face, over the top and toward the bathroom floor. The membrane has to wrap the whole curb continuously. A curb waterproofed only on its inside face will wick water into the framing beneath it, and the damage shows up as a soft floor outside the shower rather than inside.
Niches and benches
Both are deliberate holes in a wall that has to stay waterproof, and both hold water rather than shedding it. A niche needs the membrane carried through every internal corner and a slight slope on its sill so water runs out. A bench needs waterproofing over the top and down the front. These are where enthusiasm for the design most often outruns the detailing.
The drain connection
The single most concentrated point of water in the room. A bonded system needs a drain designed to bond to that specific membrane; a mortar bed needs a two-part drain with clear weep holes. Mixing components from different systems here is a common and consequential shortcut.
Fixture penetrations
Every valve, mixer and shower arm is a hole through the waterproofing. Each needs sealing properly rather than relying on the escutcheon plate, which is trim and not a seal.
The transition to a curbless entry
A curbless shower has no barrier at all, so the waterproofing has to extend beyond the shower into the bathroom floor and the floor has to be recessed enough to drain. It is entirely achievable and it is unforgiving of a partial job.

Slope: the half of the job that is not the membrane

A waterproof shower that does not drain is still a failed shower. Water that stands on the floor eventually finds the weakest point in the assembly, and standing water is also what produces the mineral bloom and persistent discoloration people mistake for a cleaning problem.

The floor has to fall consistently to the drain across its whole area, with no flat spots or low points away from it. That sounds obvious and it is surprisingly often not achieved, particularly on larger shower floors and on curbless installations where the fall has to be established over a greater distance without creating a noticeable ramp.

Linear drains change the geometry helpfully. Because the drain is a line rather than a point, the floor can fall in a single direction rather than in four, which makes large-format tile far easier to lay flat on a shower floor. That is why they have become common in wider showers — it is a construction advantage as much as an aesthetic preference.

Movement, and why corners are sealant rather than grout

Buildings move. Materials expand and contract with temperature and humidity, framing shrinks as it dries, and a house settles. Grout is rigid and does not accommodate any of that, so grout placed where two planes meet will crack — not because the tiler was careless, but because it was the wrong material for a joint that moves.

Every change of plane — wall to wall, wall to floor, tile to tub deck, tile to a shower pan — takes a flexible sealant joint instead, colour-matched to the grout so it reads as a grout line. Larger installations also need movement joints within the field of the tile itself, on a spacing the standards set out.

This is worth knowing because a cracked corner is the most common thing homeowners notice and misread. If the joints were done correctly, a hairline crack in a sealant line is routine maintenance — renew it. If the corners were grouted, the cracking will recur no matter how often it is filled, and it is an entry point for water rather than a cosmetic issue.

How a leak announces itself

Rarely as a dramatic event, and rarely where the failure is. Water tracks along framing, follows a joist, and emerges at the lowest point it can reach — which may be a room away and often more than a year after the breach began.

The signals worth acting on: a grout line that stays visibly darker than the ones around it long after everything else has dried; a persistent damp or musty smell in a room adjacent to or below the bathroom; paint or drywall staining on a ceiling underneath; flooring outside the shower that has cupped, lifted or gone soft; a tile that has become loose or sounds hollow.

Any of those is worth investigating rather than watching. The cost difference between finding a waterproofing failure early and finding it after a season is not marginal — early it is a shower repair, late it can involve subfloor and framing.

The pattern matters more than any individual answer. A contractor who has thought about the assembly answers these easily; one who has not will keep the answers general.

Why this is the part that gets cut

Everything described here is invisible the moment the tile goes on. Two bids can describe the same finished bathroom, use the same tile, and differ by a meaningful amount — with the difference sitting entirely in the assembly behind it. That is not a reason to assume the cheaper bid is cutting corners. It is a reason to ask what the difference is, because on a shower it very often lies exactly here.

Is tile not waterproof by itself?

No. Porcelain tile absorbs very little water — under 0.5% by weight, which is what distinguishes it from ceramic — but the grout between the tiles is porous, and water passes through it steadily. Every durable shower relies on a continuous waterproof layer behind or beneath the tile. The tile is the wear surface and the appearance; it is not the barrier.

How long should a properly built shower last?

Decades, and the honest framing is that a correctly built shower is usually replaced because tastes changed rather than because it failed. Showers that fail early almost always do so because of a defect in the assembly rather than because the materials wore out — which is why the specification matters more than the price of the tile.

What is a pre-slope and do I need one?

It is a slope built beneath the pan liner in a traditional mortar-bed shower, so water reaching the liner runs to the weep holes instead of pooling. If your shower is built that way, yes, you need one, and skipping it leaves permanent standing water under the floor. If it is a bonded membrane system there is no liner and the question does not arise — which is itself a perfectly good answer from a contractor.

Why do the corners of my shower keep cracking?

Almost certainly because they were grouted rather than sealed. Every change of plane moves, grout is rigid, and rigid material in a moving joint cracks — repeatedly, no matter how often it is refilled. The correct detail is a flexible sealant joint colour-matched to the grout. If your corners were grouted, refilling them treats the symptom; replacing them with sealant addresses the cause.

Can you tell if a shower is failing without demolishing it?

Often, from the signals rather than by opening anything: a grout line that stays darker than its neighbours long after everything has dried, a musty smell in an adjacent or lower room, staining on a ceiling below, cupped flooring outside the shower, or a loose or hollow-sounding tile. Any of those justifies looking properly. The difference between finding a failure early and finding it after a season is a shower repair versus subfloor and framing work.

Does the soft water here mean fewer shower problems?

It means less mineral deposit on the visible surfaces — the film here is mostly soap scum rather than scale — but it makes no difference at all to the waterproofing. A membrane fails because of how it was detailed, not because of what is dissolved in the water. Soft water is genuinely good news for glass, grout colour and fixture finishes; it buys you nothing behind the tile.
